How to Build an AI Workflow for Your Operations
Most AI projects fail not because of bad models, but because of bad process design. Before you pick a tool or write a line of code, you need to know exactly what you're automating and why.
Step 1: Find the Right Process to Automate
Good candidates for AI automation share a few traits: they're high-volume, repetitive, involve structured or semi-structured inputs, and currently require human judgment that can be described in rules or examples. Think claims triage, document classification, lead routing, or invoice processing — not one-off strategic decisions.
Start with a process audit. Map every step, who touches it, how long it takes, and where errors occur. The bottlenecks you find are where AI creates leverage.
Step 2: Map Before You Automate
A common mistake is automating a broken process. If a workflow is poorly defined before AI, it will be poorly defined after AI — just faster. Document the happy path, the edge cases, and the exception handling. This becomes your evaluation criteria later.
Step 3: Choose the Right Approach
Rule-based: When decisions are deterministic and conditions are fully enumerable. Fast, auditable, cheap — but brittle when inputs vary.
Classical ML: When you have labeled historical data and want to predict or classify. Good for structured tabular data, scoring, ranking.
LLMs: When inputs are unstructured (documents, emails, forms) and the task involves language understanding, extraction, or generation. Powerful but requires evaluation infrastructure.
Most real-world workflows combine all three. An LLM extracts structured data from a document, an ML model scores it, and rules determine routing.
Step 4: Integration Patterns
How AI fits into your stack matters as much as the model itself. Common patterns:
Synchronous API calls: User triggers an action, AI processes it, result returned immediately. Works for interactive use cases. Latency is a constraint.
Async queues: Work is submitted to a queue, processed by AI workers, result stored. Better for high-volume batch processing where real-time isn't required.
Event-driven: An event (new document uploaded, form submitted) triggers an AI pipeline. Clean separation of concerns, easy to retry and audit.
Step 5: Measure Success Before You Ship
Define your evaluation metrics before you build. Accuracy, precision, recall, latency, cost per call. Run the AI against historical data where you already know the correct output. Set a threshold — if it doesn't hit that bar, it doesn't go to production.
After launch, monitor continuously. AI performance drifts as inputs change. Build dashboards that flag when performance degrades.
