Evaluating AI Readiness: A Practical Framework

Before you commit to an AI project, run this checklist. Most failed AI initiatives weren't killed by bad models — they were killed by bad data, undefined processes, or an organization that wasn't ready to change how it works.

1. Data Quality Audit

AI is only as good as the data it learns from or retrieves. Assess your data across four dimensions:

Availability: Does the data you need actually exist and is it accessible? Siloed systems, paper records, and locked-down databases are blockers.

Quality: Is it consistent, labeled, and free of major gaps? A high rate of missing fields, inconsistent formats, or duplicate records will degrade any model.

Recency: How old is it? Data that doesn't reflect current behavior leads to models that perform well historically but poorly in production.

Governance: Can you legally use this data for training or retrieval? Privacy, consent, and regulatory constraints matter — especially in insurance and financial services.

2. Process Documentation Maturity

You cannot automate what you cannot describe. Before building anything, ask: can you write down the rules, decision criteria, and edge cases for this process in enough detail that a new employee could follow them?

If the answer is no, document the process first. AI augments human judgment — it doesn't substitute for undefined judgment.

3. Integration Surface Area

Where does AI output go? If the destination system has no API, requires manual data entry, or is a 20-year-old legacy platform, your AI project will stall at the last mile.

Map your integration points early. Identify what can be called programmatically, what requires workarounds (RPA, email parsing), and what is a genuine blocker requiring upstream work.

4. Team Capacity and Change Management

AI deployments fail when the humans in the loop aren't ready for them. Assess: who will review AI outputs? Who maintains the system when it degrades? Who owns the evaluation pipeline?

If the answer to any of these is "TBD" or "the AI team," you have a gap. The business unit that benefits from AI needs to own its operation.

5. Build vs. Buy Decision

Most enterprise AI needs are solved by existing APIs and platforms, not custom models. Default to buying (or using APIs) unless you have a specific, proven need that off-the-shelf tools can't meet.

Buy/API when: your use case is common (document extraction, summarization, classification), your volume is moderate, and differentiation comes from workflow integration, not model quality.

Build/customize when: you have a highly specialized domain, fine-tuning shows measurable improvement, and you have the labeled data and infrastructure to sustain it.

Scoring Your Readiness

Go through each area and rate yourself: Green (ready), Yellow (gaps but workable), Red (blocker). A single Red is enough to delay a project. Two Yellows warrant a planning phase before implementation. All Green means you're ready to build.
